Quick Summary

Summary 1: The expansion data of the three leading hard-discount players reveals the competitive landscape.

1. Chaohesuan NB had nearly 700 stores by late October, covering about 33 cities, with about 200 new stores during the year and nearly 200 stores in Shanghai, indicating high density; Aldi had 131 stores as of October 30, targets more than 150 by year-end, and plans about 60 new stores this year; Happy Monkey had about 109 stores in 14 months, covering 18 cities, with more than 100 new stores during the year.

2. All three started in the Yangtze River Delta, target high-frequency community repurchase, and avoid high-end shopping malls.

Summary 2: Sustainable low prices depend on financials and private labels.

1. Hard discount generally follows the three-low, one-high model: industry gross margin is about 15% and net margin about 2%, while rent and labor must be kept within 10% of sales.

2. Aldi's private-label share exceeds 90%, with about 2,000 SKUs and more than 600 items priced at RMB 9.9 or below; Chaohesuan's private-label share is about 60%, with about 1,500 SKUs; Happy Monkey's Monkey label is about 50% and is expected to reach 80%.

3. Scale comes first: without scale, private-label pricing is hard to sustain; after reaching economic scale, players can optimize assortment and supply chain.

Summary 1: Private labels are the core of pricing and product mix.

1. Aldi treats private labels as its business model: about 2,000 SKUs, over 90% private label, 15 private-label brands, and more than 600 items at RMB 9.9 or below; a three-tier structure: fresh and value lines drive traffic at low gross margin, the middle tier stabilizes the base, and 3R and beauty and personal care provide higher gross margin, with blended gross margin around 20% and net margin around 3%.

2. Chaohesuan has about 60% private label and about 1,500 SKUs, with blended gross margin around 19% and net margin around 3%; Happy Monkey's Monkey label is about 50%, targeting 80%, with blended gross margin around 15% and single-store daily sales around RMB 100,000.

Summary 2: Location determines brand exposure and repurchase.

1. Aldi has the highest share of mall stores, with stores of 500 to 1,200 sq m and SKUs capped at 2,000; it prefers mature community shopping centers, properties above metro stations, and existing-asset renovation projects, often on B1 or F1, and is willing to take over spaces vacated by fast fashion or traditional supermarkets.

2. Chaohesuan focuses on neighborhood doorstep locations of 500 to 800 sq m, requires more than 40,000 permanent residents within a 1-km radius, and strictly controls rent; Happy Monkey relies on Meituan heat maps and AI site selection and prefers street-front community stores.

3. The consumer trend is hard discount expanding into broader community scenarios; low prices drive traffic while quality drives repurchase, and store success depends on whether consumers visit, spend, and return.

Summary 1: Growth markets and expansion opportunities are clear.

1. Chaohesuan entered South China in January, Beijing in June, Chengdu in July, and Tianjin in October, with nearly 700 stores across 33 cities; Aldi entered Anhui in November, with the first six stores in Hefei and Wuhu opening on November 21, and the first 11 stores in Hangzhou expected to open in batches in early January 2027; Happy Monkey is preparing simultaneously in four Fujian cities, Xiamen, Quanzhou, Zhangzhou, and Fuzhou, and has 45 stores in Guangdong and 38 in Zhejiang.

2. The three players share the same framework: starting from the Yangtze River Delta, targeting high-frequency community repurchase, and avoiding high-end shopping malls.

Summary 2: Partnership models and risks need scrutiny.

1. Chaohesuan is mainly self-operated with restrained franchising; it began pilots in Shanghai, Hangzhou, Jiaxing, and Huzhou in November 2025, plans to expand to 11 Yangtze River Delta cities in October 2026, and has not yet opened Beijing or Guangzhou; Aldi is self-operated and builds its own supply chain; Happy Monkey operates a platform ecosystem, reuses Meituan's supply chain, and integrates store-warehouse operations with the rider network.

2. The risk is low gross margin: industry gross margin is about 15% and net margin about 2%, with rent and labor kept within 10% of sales; Happy Monkey's gross margin is about 15% and it may lose money to build the market; whether cross-regional replication can maintain shrinkage and inventory turnover remains a variable.

3. The lesson is to build the warehouse network first and prioritize density: establish warehouses before stores, and reduce costs through direct sourcing, minimalist renovation, digital replenishment, and integrated store-warehouse fulfillment.

Summary 1: Product design should center on low SKU counts and private labels.

1. Aldi has about 2,000 SKUs, over 90% private label, has developed 15 private-label brands, and more than 600 items at RMB 9.9 or below; Chaohesuan has about 1,500 SKUs and about 60% private label; Happy Monkey has more than 1,500 SKUs across the store, with the Monkey label at about 50% and expected to reach 80%, spanning fresh, 3R, and standard products.

2. The product mix has three tiers: fresh and value lines drive traffic at low gross margin, the middle tier stabilizes the base, and 3R and beauty and personal care provide higher gross margin.

Summary 2: Commercial opportunities lie in supply chain and digitalization.

1. Private-label share is a hard metric: only with scale can players support pricing and meet minimum order quantities, and after reaching economic scale they can optimize assortment and supply chain.

2. Chaohesuan uses direct sourcing, minimalist renovation, digital replenishment, and integrated store-warehouse fulfillment; Happy Monkey integrates store-warehouse operations with the rider network, turning one site into a fulfillment node covering 3 to 5 km; Aldi builds direct fresh-procurement bases, central kitchens, cold-chain warehouses, and distribution centers, forming a supply network across Shanghai, Wuxi, Kunshan, and Jiaxing.

Summary 1: The trend is rapid, concentrated expansion of hard discount and a shift into head-to-head competition.

1. In 2026, the three leaders will enter a multi-front competition: Chaohesuan nearly 700 stores, Aldi 131, and Happy Monkey 109; the competition is moving from local experiments in Shanghai and the Yangtze River Delta to broader community consumption scenarios.

2. Competition starts with scale, but the real threshold is sustainable low prices; only players whose stores can support themselves are qualified to talk about scale.

Summary 2: Client pain points and solutions are clear.

1. The pain point is the three-low, one-high model: gross margin about 15% and net margin about 2%, with rent and labor kept within 10% of sales; whether cross-regional replication can maintain shrinkage and turnover is a variable; without scale, private-label pricing is hard to sustain and minimum order quantities are hard to reach.

2. Solutions include using density to shorten warehouse-delivery radius, combining warehouse and store networks by building warehouses before stores, direct sourcing, minimalist renovation, digital replenishment, integrated store-warehouse fulfillment, and self-built supply chains and distribution centers.

3. New technologies and tools include digital replenishment, AI site selection, Meituan consumption heat maps, and instant-retail fulfillment; Aldi's mature stores generate about RMB 130,000 in daily sales per store, with sales per sq m about 2.3 times that of traditional supermarkets.

Summary 1: Platforms need to solve supply-chain and fulfillment coordination for hard discount.

1. Hard discount needs density to gain supply-chain bargaining power and also requires instant-retail coordination; Happy Monkey reuses Meituan's supply chain, integrates store-warehouse operations with the rider network, and uses scale to dilute costs.

2. Platform site selection relies on Meituan consumption heat maps and AI site selection; store formats include community stores of 700 to 800 sq m, mall stores of 700 to 900 sq m, and street-front stores of 600 to 700 sq m, with more than 1,500 SKUs.

Summary 2: Leasing and operations must account for traffic and secondary monetization.

1. Shopping centers trade rent discounts for opening-period traffic, while brands trade low-cost locations for exposure; Aldi has the highest share of mall stores and is willing to take over spaces vacated by fast fashion or traditional supermarkets; Chaohesuan is good at turning underperforming existing commercial properties into daily community traffic gateways and driving same-floor merchants; Happy Monkey can accept instant-retail orders and turn a site into a fulfillment node covering 3 to 5 km.

2. Risk avoidance: value-for-money merchants contribute value-driven traffic, but secondary monetization is harder; avoid high-end shopping malls and new urban areas with low occupancy, and strictly control the rent ceiling; Happy Monkey may lose money to build the market, so internal financial balance needs to be watched.

Summary 1: The new industry trend is three genes and three routes.

1. Chaohesuan pursues density dilution, mainly self-operated with restrained franchising, and builds warehouse networks plus store networks by building warehouses before stores; Aldi pursues self-operated density and builds its own supply chain, with private labels as the business model; Happy Monkey pursues a platform ecosystem, reuses Meituan's supply chain, and integrates store-warehouse operations with the rider network.

2. By the data: Chaohesuan has nearly 700 stores across 33 cities, Aldi has 131 with a year-end target of more than 150, and Happy Monkey has about 109 stores in 14 months across 18 cities.

Summary 2: New questions center on scale, private labels, and single-store profitability.

1. Hard discount follows the three-low, one-high model: industry gross margin about 15% and net margin about 2%; in China, price wars and the re-emergence of fresh-food business squeeze margins, with rent and labor kept within 10% of sales; Aldi's blended gross margin is about 20% and net margin about 3%, Chaohesuan about 19% and 3%, and Happy Monkey about 15% with single-store daily sales around RMB 100,000 and possible losses to build the market.

2. Private-label share is a hard metric: Aldi over 90%, Chaohesuan about 60%, and Happy Monkey about 50% with a target of 80%; without scale, pricing is hard to sustain, and shrinkage and turnover in cross-regional replication remain variables.

3. Implications: community retail, revitalization of existing commercial assets, instant-retail fulfillment nodes, and site selection validated by residents' choices deserve research; sustainable low prices are more critical than store-opening speed.
