Quick Summary

This article analyzes the current "self-indulgent innovation" dilemma of Tingyi (Master Kong), China’s leading fast-moving consumer goods (FMCG) company, unpacking the root causes of its issues and the underlying industry logic. Key takeaways are as follows:

1. Core contradiction: Tingyi launched 367 new SKUs in 2025, averaging one new launch per day, but new products launched in the fourth quarter captured only 2.51% of the overall instant noodle market share. The vast majority of new products failed to gain market traction, leaving Tingyi with high launch frequency but poor market performance.

2. Unwritten FMCG rule: Large core products (blockbusters) are the foundation that enables companies to navigate industry cycles. They help dilute upfront costs, boost brand profitability, and build long-term consumer mindshare. Tingyi’s performance in developing blockbusters is particularly weak.

3. Root cause: As Tingyi’s growth slows, it has rushed into excessive product launches to respond to capital market pressure and internal anxiety. At the same time, the company pursued two conflicting strategic goals: premiumization and volume growth by increasing launch frequency. This spread resources too thin, resulting in innovation that only exists internally, with no market impact.

This article uses Tingyi (Master Kong) as a case study to unpack common innovation pitfalls for FMCG brands, offering actionable insights for brand operations. Key takeaways are as follows:

1. Product development lesson: Do not blindly chase high launch speed. Core competency in FMCG lies in blockbuster development. Tingyi’s launch of 367 new products a year that only captured 2.51% market share serves as a cautionary tale of over-expanding SKU count.

2. Capturing consumption trends: Brands should position early to capitalize on the growing trend of healthification and premiumization. Tingyi missed out on four separate 10-billion-yuan level opportunities: sparkling water, sugar-free tea, and functional beverages, leading to declining revenue across its entire beverage portfolio, and a major gap between its premiumization strategy and actual performance.

3. New channel development guidance: When expanding into emerging channels such as Sam’s Club and Douyin, brands must guard against de-branding risks. Do not prioritize volume expansion alone; you must reinforce brand awareness at the same time to avoid becoming a margin-only supplier that fails to build long-term brand equity.

4. Strategy-setting reminder: Avoid the trap of spreading resources too thin by chasing both volume and price targets. Do not pursue self-indulgent innovation just to appease capital markets. Instead, focus on core priorities to build your brand’s irreplaceable value.

This article sorts out lessons from Tingyi (Master Kong)’s failed innovation, offering risk warnings and opportunity insights for FMCG sellers. Key takeaways are as follows:

1. Current industry context: The FMCG industry is in a period of cyclical volatility, with unstable upstream raw material prices, fragmented downstream consumer demand, and dramatic changes to mid-channel structure. This places higher demands on sellers’ strategic consistency and innovation capabilities.

2. Opportunities from shifting consumer demand: Sugar-free tea, ready-to-drink coffee, functional beverages, and premium food are the main growing categories today. Sellers can position early in these tracks to capture the window of consumer upgrading.

3. Risk warning: Avoid the pitfall of self-indulgent innovation driven by growth anxiety, do not launch excessive new products just to gain visibility. Instead, concentrate resources on building blockbusters that deliver sustained profits, rather than using a large SKU portfolio to satisfy external expectations.

4. New channel expansion lesson: When entering new channels, do not only chase short-term traffic and sales. You must reinforce your brand awareness at the same time to avoid becoming a low-cost supplier that cannot build a loyal user base, and achieve stable long-term profit growth.

This article uses Tingyi (Master Kong)’s innovation dilemma as a case study to offer actionable insights on product development and business opportunities for FMCG manufacturers. Key takeaways are as follows:

1. Product design and production direction: The consumer market has already upgraded toward healthification, functionality, and premiumization. When fulfilling brand requirements and developing new products, factories should align with these trend directions, avoid cooperating with brands to over-expand SKU counts. Focusing R&D and production on core categories delivers more long-term, stable orders.

2. Business opportunities: Multiple tracks including sugar-free tea, premium instant meals, and functional beverages still have room for growth. Factories can prepare capacity and R&D for relevant categories in advance to match brands’ long-term upgrading needs, and capture larger market share.

3. Digital and e-commerce insights: When supporting brands’ expansion into new online channels, factories should encourage brands to prioritize building brand mindshare, rather than pursuing low-price, high-volume models. This avoids the pitfall of only earning processing fees while failing to increase the factory’s own value. Factories should seize the consumer upgrading window to upgrade production capacity to meet premium demand.

This article sorts out the current development status and core pain points of the FMCG industry, offering insights on industry trends and business direction for FMCG service providers. Key takeaways are as follows:

1. Industry development trends: The FMCG industry has now entered a period of mature market competition, and leading incumbent brands generally face slowing growth pressures. Capital valuation logic has shifted: investors are now willing to pay premiums for brands that innovate and position in new growth tracks, and the overall industry is upgrading toward premiumization, healthification, and functionalization.

2. Core client pain points: Leading brands generally face strategic dispersion driven by growth anxiety, pursuing both premium price increases and volume growth via higher launch frequency at the same time. This dilutes resources and leaves innovation as self-indulgent. Most brands lack the capability to develop blockbusters, repeatedly miss opportunities in new growth tracks, and face de-branding risks when expanding into new channels.

3. Solution direction: Service providers can build offerings around the pain points of leading brands, including strategic consulting for blockbuster development, consumer research for new tracks, and brand operation services for new channels. These services help brands focus resources, build hit products that capture consumer mindshare, strengthen brand awareness in new channels, and solve the problem of ineffective innovation driven by growth anxiety.

This article analyzes the current status and core issues of FMCG brands expanding into new channels, offering insights for platform merchant attraction and operation. Key takeaways are as follows:

1. Core brand needs for platforms: When brands enter new channels such as membership warehouse clubs and interest e-commerce, their core goal is to expand sales and reach new users. However, most brands lack the capability to develop blockbusters and strengthen brand awareness in new channels, and require corresponding support from platforms.

2. Operation management insights: Membership warehouse club platforms need to balance exposure between the platform’s own private label products and third-party brand products. Avoid overemphasizing platform curation at the cost of weakening third-party brand value, which erodes brands’ willingness to make long-term commitments to the platform. Interest e-commerce platforms should guide brands to shift from price competition to brand mindshare operation, leave space for brands to capture brand premiums, rather than only encouraging low-price, high-volume models.

3. Merchant attraction and risk guidance: Platforms can prioritize allocating merchant attraction resources to brands that have already positioned in new growth tracks and have proven blockbuster development capabilities. This meets consumer demand for new quality products, avoids wasting platform traffic on a large volume of ineffective self-indulgent new products, improves overall platform operational efficiency, and captures the consumer upgrading trend to boost platform competitiveness.

This article uses Tingyi (Master Kong) as a typical case to reveal new trends and emerging issues in China’s current FMCG industry, providing rich research material for industry researchers. Key takeaways are as follows:

1. New industry trends: The FMCG industry has now entered a mature market cycle, and leading incumbents generally face slowing growth pressures. The capital valuation logic for FMCG brands has already changed: the market is willing to pay a premium for the possibility of brand innovation, but will not pay a premium for incumbent brands facing growth ceilings. A typical example is that Tingyi’s price-to-earnings ratio is only 10x, far lower than Nongfu Spring’s 26x P/E.

2. New industry issues: Established FMCG leaders are generally good at solving "easy" problems such as cost optimization and channel management, but lack the capability to define new categories, cultivate blockbusters, and lead consumer trends. They easily fall into the trap of self-indulgent innovation driven by growth anxiety, and often face the problem of spreading resources too thin by chasing both volume and price targets in strategy.

3. Recommended research directions: Researchers can conduct in-depth research on topics including the strategic transformation paths of established FMCG leaders in a mature market cycle, the inherent mechanisms of blockbuster development, and the impact of shifting capital valuation logic on corporate innovation behavior, to uncover patterns for FMCG industry transformation.

I am a Brand Seller Factory Service Provider Marketplace Seller Researcher Read it again.
