Quick Summary

Overall: FDE is currently the hottest high-paying role in AI. General readers should focus on its career opportunities and pitfalls to avoid.

1. Role opportunities: FDEs are being aggressively recruited by LLM companies and big tech. Domestic monthly salaries range from RMB 20,000 to 80,000, with annual packages up to RMB 1.09 million; overseas pay is higher, with two-year experienced hires reportedly receiving USD 400,000.

2. Market shortage: The domestic supply-demand ratio for FDEs is only 0.28, meaning every 3.5 positions compete for one candidate. Globally, new roles grew 42x in two years, leaving a huge talent gap.

3. Practical entry bar: FDEs need to understand business consulting, deliver on-the-ground implementations, and tune models. The three-person team model lets small squads solve big problems, making it suitable for versatile professionals transitioning careers.

4. Pitfalls: What clients ask for is often not what they actually need. The biggest barrier to AI adoption is people and organizations. Before entering the field or taking on clients, set up front-end process controls and evaluate results by outcome metrics.

Overall: For brand owners, the FDE model shows that AI adoption is not about buying a model—it requires going deep into the business frontline to solve the last mile and restructuring delivery around results.

1. Customer needs insight: A major manufacturing client asked for after-sales customer service automation; after research, the FDE actually delivered an after-sales engineer copilot. This shows surface needs do not equal real needs. Brand owners doing consumer insight should avoid being misled by direct feedback.

2. Product and service delivery: FDEs split delivery outcomes into three stages—technical delivery, business process change, and final KPIs. This framework can help brand owners design acceptance criteria for digital transformation projects.

3. Data asset value: During on-site work, FDEs convert employees' tacit business processes into structured knowledge like prompts and workflows, feeding it back into models. Brand owners should focus on turning business know-how into reusable data assets.

4. Competitive moat: Once a model is embedded in a client's decision-making process, it generates data gravity and high switching costs. If a brand deeply couples AI with its operations, it can build a moat rivals find hard to replicate.

Overall: FDE offers sellers two types of opportunities: proactively taking on enterprise AI projects, or learning to procure AI services with outcome-based pricing to avoid pitfalls.

1. Growth market: Domestic FDE roles have an average annual salary of RMB 408,000 and a supply-demand ratio of 0.28, a hot track. Multiple FDE companies have received dense funding in the primary market; Haizhi Technology surged 250% on its Hong Kong IPO debut, signaling strong commercial prospects.

2. Business models: FDE companies use small teams for high-ticket projects—for example, Suyuan Matrix serves large state-owned enterprises with just 7 people, charging hundreds of thousands to millions per project and negotiating outcome-based fees. Sellers can learn from this model to design services or start ventures.

3. Collaboration: LLM companies and FDE firms can form consortiums to go global together. Small teams can rely on platforms for training, unified negotiation, proprietary products, and model-connection resources. The big platform plus small front-end model deserves attention.

4. Risk warnings: Traditional software firms that pile on headcount will be disrupted. FDE projects often fail because client requirements are unclear or organizations resist. If sellers buy AI services, they must clarify true needs and accept delivery in three phases to avoid buying tools that are never used.

Overall: Factories can gain collaboration opportunities and methods for AI adoption from the FDE model, especially in solving the pain point of buying technology that never gets used.

1. Business opportunity: FDE teams are faster and cheaper than traditional software firms—3 people working 2 weeks can match what 10 people did in 3 months. Factories can also negotiate outcome-based fees with FDE companies to reduce trial costs.

2. Case insight: A major manufacturing client asked for after-sales service automation; after on-site research, the FDE delivered an after-sales engineer copilot that helps engineers find information and provides suggestions, leaving decisions to humans. This reminds factories to see the real business nature when making requests.

3. Adoption prerequisites: For AI projects to succeed, factories must provide data, APIs, and push employees and organizations to change workflows. Otherwise, faster execution means faster failure. Risks need to be controlled up front.

4. Digitalization path: FDEs turn veteran workers' experience into structured knowledge like prompts and workflows, which becomes training data for models. Factories can use this to accumulate their own industry knowledge assets and move step by step toward out-of-the-box AI.

Overall: For service providers, FDE is a new species in the software services industry. It represents a shift from selling headcount to selling results, and offers a way to survive AI disruption.

1. Industry trend: Traditional software companies are viewed by investors as legacy players and risk being displaced by FDEs. Because FDEs leverage powerful AI tools, their unit economics are superior. Service providers should watch the substitution risk and proactively upgrade.

2. Solution: FDEs station engineers on site to embed models into client systems and workflows, taking responsibility for live outcomes and closing the delivery gap. Service providers should train composite teams that understand business, can deliver, and can tune models.

3. Client pain points and response: Enterprises buy APIs and models but fail to use them; real needs are often hidden behind surface descriptions. Contracts can be restructured into three-stage acceptance—technical delivery, business process change, and final KPIs—while front-loading controls on client cooperation risk.

4. Long-term accumulation: FDE is a means, not an end. Every project should abstract client-side capabilities back into the platform as reusable components across industries. Without this accumulation, FDEs become just high-end outsourcing. Service providers should build knowledge-return and productization mechanisms.

Overall: FDE creates a platform-type opportunity. Platform companies can build a big platform plus small front-end structure to provide unified enablement and market access to many FDE teams.

1. Platform demand: FDE teams typically operate in groups of three, not as solo freelancers. They need platforms for training, unified negotiation, proprietary products, and connecting with LLM companies—this is the platform's niche.

2. Latest approach: Investors suggest Haidian form an FDE cluster, with LLM companies and FDE firms forming consortiums to go global and pursue business nationwide or worldwide. Platforms can participate in building clusters or matchmaking services.

3. Recruitment and operations: Platforms can recruit composite talent with business consulting, delivery, and model-tuning skills to form teams. They can help teams standardize delivery outcomes—splitting results into three phases—to improve acceptance and payment success rates.

4. Risk avoidance: If FDEs fail to build capability accumulation, they degrade into high-end outsourcing. Platforms should push members to accumulate reusable components. They should also avoid the old headcount-stacking path and ensure a healthy, high-ticket, small-team profit model.

Overall: The FDE boom signals that the AI industry is shifting from model capability competition to adoption-breadth competition, and it has spawned a new form of software industry organization with significant research value.

1. New industry dynamics: FDE new roles grew 42x globally from 2023 to 2025. Domestic average annual salary is RMB 408,000, with a supply-demand ratio of 0.28, making it the most scarce role. The first FDE-concept listed company, Haizhi Technology, has appeared, marking the emergence of an independent track.

2. Business model: FDE's commercial logic has three layers: first, selling results rather than models, generating continuous token consumption through on-site delivery; second, knowledge return—structuring enterprise business knowledge and embedding it into the next-generation models; third, data gravity—once models are embedded with private data, client switching costs are extremely high, creating competitive barriers.

3. Organizational form: FDE combines business consulting, delivery capability, and engineering tuning skills. A 3-person team can solve big problems. In the future, the largest FDE company may resemble an insurance company: the platform supplies models, tools, and brand, while small front-ends handle on-site delivery. This is a substitute for the traditional software company's headcount model.

4. Issues and implications: Current challenges include difficulty identifying real client needs, defining delivery standards, organizational cooperation often deciding success, and the risk of becoming high-end outsourcing without accumulation. Researchers can focus on policy and industry topics such as FDE talent standards, outcome-based contract standards, industry clusters, and global expansion models.

什么是FDE(前线部署工程师)?
