先看广告。我们分析了多个亚马逊卖家店铺,覆盖的广告支出总额超过10亿美元。分析发现,大约27%的广告支出被浪费了。这里所说的“浪费”,是指品牌把钱花在了没有带来任何转化的点击上。品牌付出了广告费,但没有获得相应的结果。

当商品被栢藤买断并进入仓库后,我们会通过技术系统完成入库、质检、备货、分拣和发运。

货物到达仓库后,我们会为每个纸箱生成入库货件标签,对整个入库流程进行追踪。仓库员工扫描标签后,系统会引导员工完成商品质检、信息录入、贴标以及多件装、混合装组合等备货工作。

包裹进入传送系统后,API会启动货件创建流程并确定目的履约中心。在分拣区,系统自动打印平台纸箱标签和面单。纸箱随后进入视觉识别系统,完成多面扫描、称重和体积测量,再被自动分配到相应的发货道口。

由于来自多个卖家账户的货件可以合并装载,我们能够提高车辆的装载密度,更充分地利用运输空间,从而降低运输成本。

DTC履约也是同样的逻辑。品牌把库存发送至我们的仓库后,栢藤会完成入库查验、库存上架和货位分配,并将库存状态同步至各销售平台。订单产生后,算法会选择适合的包装和发货仓,并在40多种承运商及服务组合中比对方案。

确定发货地点和运输方式后,系统会根据订单出仓时间安排拣货优先级,为仓库员工规划更高效的拣货路径。整个流程依靠库存扫描保证订单的准确性和可追溯性。

库存、订单和履约之间需要实时协同。货物进入仓库后,我们会尽快完成入库,使其进入可销售和可配送状态,同时根据不同市场的需求调整库存,避免库存过多或缺货。

逆向物流同样需要系统化处理。退货进入仓库后,我们会根据平台规则和品牌提供的指导方针,对每件商品进行检查和分级。不同品类适用的判断标准并不完全相同,是否修复、重新包装、转售或进行其他处理,最终仍由品牌的要求决定。

履约能力的价值,也不仅是把货送出去。无论品牌通过亚马逊、沃尔玛、TikTok Shop、Shopee、eBay还是DTC渠道销售,都需要在库存、平台和配送之间建立协同。只有商品能够更快、更准确地送达消费者,品牌对客户作出的承诺才能真正兑现。

03 增长来自微弱优势:用数据重做促销、广告与内容

接下来谈谈增长。

很多团队制定促销策略时,采用的仍然是非常直觉化的方法:假期到了就做促销,再根据经验决定打八折还是九折、活动持续三天还是两天。

这种方法过去可能有效,但在AI时代,我们可以快速分析大量数据,作出更精细的决定。促销未必只能选择整数折扣,也不一定要持续完整的48小时。基于数据,品牌可能选择8.25折、持续30小时。这样的差异化安排,可能就是差异化盈利能力的来源。

消费者也不一定只选择最低价格。当消费者信任一个品牌,并且认可产品质量时,他们愿意为产品支付溢价。因此,促销不能只围绕“降价多少”展开,还需要理解消费者对价格、品牌和交付时间的真实敏感度。

广告竞价也是如此。程序化竞价需要在SKU层面持续优化,而当SKU数量非常多时,人很难依靠手工完成如此细致的判断。只有结合数据、数学模型和机器学习,才能更准确地决定钱应该花在哪些关键词上。

很多品牌同时争夺少数热门关键词,最终只会不断推高竞价成本。这并不是一种可持续的盈利策略。我们希望通过广告投入推动更多关键词获得自然排名,但不是盲目砸钱,而是用较少的投入,在更多关键词和词组上获得靠前位置。

当产品在更多关键词上获得曝光,整体销量可能随之增加,平台算法也可能继续分配更多流量。这是一个不断积累优势的过程。这就像奥运会比赛。乒乓球比赛的获胜者不一定以11比0取胜,也可能只是11比9。赢得金牌,靠的往往只是边缘上的微弱优势。

跨境电商也是一样。如果品牌能在一组关键词上比竞争对手做得好一点,就可以把节省下来的预算投入更多关键词;如果商品的转化率比竞争对手高一点,搜索算法也可能给予更多流量。微弱优势一旦不断叠加,就会形成增长。

内容创作同样不能只依赖感觉。品牌需要研究同类产品的SKU、ASIN、商品详情页和货架内容,分析竞争对手使用了哪些图像类型、哪些内容元素与转化表现相关,再据此进行内容设计。

这并不意味着直接复制竞争对手。每个品牌都有自己的定位,消费者行为和心理特征也存在差异。数据的作用,是帮助团队理解哪些内容更可能带来点击和转化,使创意投资建立在分析基础上,而不是建立在某个人“觉得不错”的判断上。

促销、广告和内容,本质上都需要完成同一种转变:从依靠直觉,转向依靠数据快速作出更精细的决策。

今天我问大家,是省钱更令人兴奋,还是赚钱更令人兴奋?现场更多人选择了赚钱。但在我看来,二者并不是割裂的。减少广告、库存、履约和退货中的浪费,可以为增长释放资源;利用数据优化促销、竞价和内容,则可以把这些资源转化为新的销量。

无论是省钱还是赚钱,我们最终希望实现的,都是让品牌更快、更成功地进入更多市场。
