Quick Summary

This article breaks down the basics, China expansion strategy and operating characteristics of CU, South Korea’s leading convenience store chain, to help readers quickly grasp key takeaways.

1. Key updates: CU operates more than 18,700 stores in South Korea, holding a 35% market share that ranks first in the country’s convenience store sector, with annual revenue of roughly RMB 47 billion. It plans to open its first brick-and-mortar store in Shanghai in 2026, and has already launched an overseas flagship store on Tmall Global. The first batch of products available online includes Korean snacks, ready-to-drink coffee and meal replacements, priced from RMB 8 to RMB 60, so consumers do not need to wait for the physical store to launch to purchase these items.

2. Consumer experience reference: CU has extremely high store density in South Korea, with most locations accessible within a 3-minute walk. In addition to value-for-money fresh food such as triangle gimbap, lunch boxes and freshly made coffee, stores run frequent "1+1" and "2+1" bundle promotions, and offer self-service instant noodle cookers, utility bill payment, transit card top-up and ATM services. The chain also regularly launches high-demand co-branded products, and is highly likely to bring its signature value-for-money positioning and multi-service offering to its upcoming China locations.

CU’s growth trajectory, operating logic and China expansion plans offer high reference value for consumer brands’ marketing, R&D and channel strategies.

1. Growth model reference: CU originally operated as the South Korean franchisee of Japan’s FamilyMart. After building up local logistics, information systems and fresh food supply chain capabilities over nearly 20 years, it ended the brand licensing agreement in 2012 to launch its own brand. After eliminating licensing costs, it focused on building its private label portfolio and fresh food system, eventually capturing 35% of South Korea’s convenience store market and hitting record annual revenue.

2. Product and marketing reference: CU compresses its new product development cycle to just a few weeks, maintaining shelf freshness through a mechanism of small-scale pilot testing, rapid nationwide rollout for high-performing items, and immediate elimination of poor performers. It once partnered with Yonsei Dairy to launch a cream bread that sold more than 100 million units cumulatively. It also launched GET, a value-for-money private label coffee line, as a traffic driver to lift associated sales of breakfast, snack and lunch items, while building a private user pool through its owned app to deliver targeted new product and promotion alerts that strengthen brand mindshare.

3. Consumption trend insight: China’s convenience store sector is now seeing slowing expansion, with more than 70% of surveyed firms reporting declining foot traffic. Competition has shifted to a comprehensive contest across supply chain strength, product efficiency and localization capabilities, with clear unmet demand for high-value fresh food, frequently updated distinctive products, and integrated convenient services.

CU’s China expansion, mature operational experience and the current state of the domestic convenience store sector offer retail sellers opportunity cues, risk warnings and replicable operational best practices.

1. Opportunity cues: The old growth model for China’s convenience store sector, driven purely by store count expansion, is no longer viable. In the first half of 2026, 71.7% of surveyed convenience stores reported falling foot traffic, as instant retail, snack discount stores and community group buying continue to siphon customers. There is room for differentiated competition in categories including Korean-style specialty snacks, value-for-money ready-to-drink coffee, meal replacements, localized fresh food, and convenience lifestyle services.

2. Replicable experience: Sellers can reference CU’s hit product operating logic by compressing new product testing cycles to a matter of weeks, and iterating product selection quickly through small-scale pilots. They can use high-value traffic drivers to lift associated sales—for example, using affordably priced freshly made coffee to drive sales of breakfast, lunch and adjacent snack items—while launching "1+1" and "2+1" bundle promotions to raise average transaction value, and building private traffic pools to deliver targeted campaign alerts and boost repeat purchases.

3. Risk warning: When entering convenience store-related businesses, operators should not copy mature overseas models wholesale. They need to build fresh food supply chains adapted to local markets, adjust product mix to match regional consumer taste preferences, and only scale after clarifying a viable per-store profit model.

CU’s China expansion, product structure and supply chain operational logic point to clear demand directions and partnership opportunities for food production and retail supporting factories.

1. Clear product demand: Based on CU’s existing product mix, core sales categories include Korean triangle gimbap, kimbap, lunch boxes, value-for-money ready-to-drink coffee, baked goods, supporting ingredients for self-service instant noodles, seasonal beverages and ice cream, and meal replacement products. As CU expands its physical store network in China, it will need large volumes of localized fresh food and specialty snack supply chain partners, with factories able to adapt to small-batch, fast product testing rhythms holding a partnership advantage.

2. Production capability requirements: CU’s new product development cycle is only a few weeks, requiring supply chains to have rapid response capabilities: the ability to take on small-batch test orders, quickly ramp up capacity to meet demand when a product becomes a hit, and swiftly switch production categories when an item underperforms. Its Yonsei Milk co-branded bread, which sold hundreds of millions of units, was able to roll out quickly across stores precisely because of this flexible supply chain capability.

3. Partnership pathway: Factories can first establish cooperation with CU by supplying Korean-style food products for its online flagship store, then pursue fresh food supply orders for future physical locations. They can also build flexible "small order, fast response" production capabilities aligned with the convenience store channel’s characteristic of frequent new product launches.

The evolving development stage of China’s convenience store industry and the localization challenges CU faces as it enters China point to clear industry trends, core client pain points and service directions for retail service providers.

1. Industry trend reference: China’s convenience store sector has shifted from the scale expansion stage to a period of comprehensive competition across supply chain capability, product efficiency and operational capability. In 2025, the total store count of China’s top 100 convenience store enterprises reached 208,000, but growth continued to slow; in the first half of 2026, more than 70% of surveyed enterprises reported falling foot traffic, as instant retail, snack discount stores and community group buying continue to divert customers. The industry普遍 faces difficulties in customer acquisition, slow product iteration, and room for profitability improvement.

2. Core client pain points: Newly entering overseas retail brands represented by CU urgently need to build fresh food production and distribution systems adapted to the Chinese market, regionalized product selection systems, per-store profit calculation models, and private domain user operation systems. Domestic convenience store brands, meanwhile,普遍 suffer from insufficient product freshness, limited consumption scenarios and low attached sales rates.

3. Service direction cues: Service providers can develop products around small-order, fast-response supply chain collaboration systems, store integrated service scenario building tools, consumer behavior data analysis for product selection systems, and private domain precision marketing tools, to help clients improve operational efficiency.

The China entry path of leading overseas convenience store chain CU and the current competitive landscape of China’s convenience store sector offer e-commerce platforms and physical commercial platforms reference for merchant recruitment direction, operational optimization and risk mitigation.

1. Merchant recruitment reference: As South Korea’s leading convenience store chain with annual sales exceeding RMB 40 billion, CU chose to launch an overseas flagship store on Tmall Global as its first China entry point, focusing on Korean specialty snacks, ready-to-drink coffee and meal replacement products in the RMB 8 to RMB 60 price range. Such overseas physical retail brands with mature overseas operational experience and pre-existing consumer awareness are key merchant targets for platforms, as they enrich imported consumption supply.

2. Operational optimization reference: Platforms can guide on-site retail merchants to reference CU’s operational logic: using value-for-money traffic drivers to lift associated sales, adopting bundle promotions to increase average transaction value, and maintaining product freshness through rapid testing and iteration. Offline physical commercial platforms can bring in convenience store brands with integrated service capabilities, offering supporting functions such as convenient bill payment and light dining to enhance the convenience value of commercial districts.

3. Risk mitigation cues: When recruiting merchants, platforms should carefully screen overseas brands’ localization and on-the-ground delivery capabilities, avoiding merchants that rely solely on overseas brand hype without stable supply chain support, in order to protect consumer experience.

The China expansion of leading South Korean convenience store chain CU, the competitive differences between the Chinese and South Korean convenience store markets, and CU’s unique business model provide new observation samples and directions for retail industry research.

1. New industry trend observation: CU will officially enter the Chinese market in 2026, launching first on Tmall Global via an overseas flagship store online, while preparing to open its first physical store in Shanghai, marking a new stage of in China布局 for overseas convenience store brands. China’s convenience store industry is showing new characteristics: in 2025, total store count for the top 100 enterprises reached 208,000 but growth continued to slow; in the first half of 2026, 71.7% of surveyed enterprises reported declining foot traffic, as instant retail, snack discount stores and community group buying create multi-channel customer diversion, and the industry shifts from scale expansion to comprehensive capability competition.

2. New research directions: It is worth tracking long-term whether CU’s path from foreign brand franchisee to domestic market leader, and its business model of "high-density stores + integrated dining-retail-service scenarios + fast hit product iteration + private domain operation", can adapt to China’s fragmented regional consumer markets and break through competitive barriers from local brands. At the same time, the widespread customer diversion challenge facing the convenience store industry also requires exploration of new breakthrough paths.

3. Model insights: CU’s core competitiveness does not lie solely in proximity convenience, but in its product planning and user operation capabilities built on high-frequency consumer touchpoints. This "last-mile retail + product planning" model holds high research reference value for the transformation of domestic physical retail.
