新模式:重组供需关系与产业协同,提升家装全链效率

家装生意的难点不只在于需求分散,更在于信任成本高、链路协同复杂、需求承接效率不足。进入存量竞争后,这些结构性问题进一步凸显。当前,淘天家装正通过新的经营模式重组供需关系,提升产业协同效率,也为全链条参与者打开新的增长空间。

为解决品质信任痛点,此次商家大会首次公布的“极有家严选”,把好品质从商家自证变成平台验证。极有家严选定位“高信任度淘宝家装品牌”,并非简单打标,核心是建立一套可验证的品质机制:基于材质、结构、环保三大维度制定准入标准,引入“不提前通知、不指定批次、不接受送样”的官方抽检,不符合标准的商品退货退款、三倍赔偿,首期覆盖床、桌、柜、椅、沙发、儿童家具等品类,后续还将拓展至全品类。

消费者往往很难辨别一块木头、一张皮料品质如何,同时,坚持真材实料的淘宝商家也可能因营销能力有限难以被看见。把“品质”变成统一标准和平台背书,本质是在降低消费者决策成本,更是在助力优质中小商家摆脱低价竞争,在市场中脱颖而出。

第二大模式变化发生在装修各环节的组织方式上,“天猫设计家”以AI全统筹设计、全品类精选供应链、全工种履约、支付宝担保交易和城市体验店五项基础设施为底座,让设计师、工长等个体获得接近成熟装企的服务能力。

传统装修需要20多个专业角色协同,环节之间彼此割裂,而在天猫设计家体系中,同一套数据贯通设计、报价、施工与供应链,派工及验收等环节也走向线上化。一方面,“超级个体”可以承接整装项目;另一方面,家具、建材等供应链商家也有机会更早进入设计方案,从过去等待消费者搜索商品,更早进入项目型订单。

第三种模式聚焦供给端的审美升级,围绕“让世界的灵感在中国成家”,天猫推出两种设计供给模式:一是天猫自营意大利进口家具,通过品牌直采和全链路履约压缩进口链路,解决真假、价格、售后等痛点;二是“意大利设计+中国制造”,引进意大利国宝级设计师,将海外原创设计与中国制造品牌链接起来,结合平台洞察完成产品共创。

从极有家严选到天猫设计家,再到全球设计与中国制造协同,这些模式切入点不同,背后指向的却是同一个命题:平台不仅在撮合交易,更在通过制定标准、改革机制来降低产业链运行成本,让优质供给更容易被识别,让产业协作更灵活高效。

冬一认为,在充满不确定性的产业周期中,单个商家很难独立判断下一步方向,平台拥有全局视角,需要为商家提供确定性引导。对平台而言,新模式的意义是为不同类型商家提供可选择的经营路径,让它们找到更适合自身能力的位置。

新能力:官方服务升级、AI深入经营,让“焕新”生意更简单

存量房市场不仅迭代家装的产品形态,也延申出更复杂的服务需求,且直接影响购买决策。

因此,淘天家装持续将官方服务列为重点投入方向之一,今年进一步拓展“拆送装一体”等服务的城市覆盖和服务品类。据大会披露,目前该服务已落地46城,覆盖马桶、浴霸、花洒、升降衣架等13个类目,将拆旧、送货、安装和旧品回收整合到一次服务中。

平台把原本分散的履约环节整合打通,降低了消费决策的隐性门槛。对于缺乏全国服务网络的商家而言,平台自营的履约能力补足了服务短板,将更多“想换但嫌麻烦”的需求转化为成交。

另一项基础能力升级,来自AI在家装经营链路中的深入应用。大量家装消费决策需要先明确尺寸、空间、功能和方案,再进入选品和成交,前期沟通成本高。AI的价值因此不只是“生成效果图”,更在于压缩原本依赖大量人工完成的需求理解、设计和沟通环节。

轻定制品类提供了成功样本。过去,从询问尺寸、了解需求,到转交设计师、反复修改、确认效果,最后支付,步骤繁琐复杂,而接入AI在线设计后,流程可压缩为“一键收集需求—AI生成设计初稿—人工微调—确认下单”四个核心环节。这类能力既能唤醒部分沉默用户,也有助于提高成交效率。

从官方履约到AI经营,两类能力本质都在降低家装消费发生的“摩擦成本”:前者让消费者更敢换、更省心,后者让需求理解和方案决策更高效。服务能力和AI能力也将越来越从过去的“加分项”变成商家承接存量需求的基础设施。

本届天猫双11,商家该关注的,不只是大促卖了多少货,更是平台释放出的长期指引——市场已经深刻变化,产品、服务和经营方式也必须调整。

但变化不意味着要追逐所有风口——冬一给出具体建议:“品牌商家们应该结合自身定位和优势,选择1到2个方向重点投入,在行业拐点来临前做好布局。”

从千亿趋势赛道到全新产业模式,再到AI技术变量,淘天家装此次公布的是一张未来增长地图。谁能更早抓住“焕新”大命题中结构性机遇并提前占位,谁就更有机会在存量时代获得稳定增长、跻身行业前列。
