Quick Summary

Summary: The article's core argument is that malls and tenants should work like a mortise-and-tenon joint rather than an iron nail, relying on mutual trust and institutional cooperation across contract negotiation, secondary fit-out, daily operations, and risk boundaries.

1. In negotiation, leasing should not focus only on contract terms; it requires two-way alignment between mall positioning and brand tone. In the Wagas case, the mall combined the location's prospects, Shanghai consumption characteristics, and the Red House customer base to help a crossover founder calibrate a Western-style light-dining positioning, making contract discussions smoother after consensus was reached.

2. The fit-out stage is a high-conflict period; the mall should help solve difficulties within the rules. In the third-floor restaurant grease-duct case, the solution was to cut an opening and route the duct diagonally into the second-floor false ceiling; the tenant used high-quality pipes and flange joints, provided a written guarantee for oil-leakage compensation, and kept the duct no lower than the second-floor false ceiling.

3. During operations, the mall should use rent-to-sales ratio and sales per square meter to identify tenant pressure and organize visits from weak stores to strong stores. Prices for the same dishes differed by nearly fourfold; the strong store used branded logo serving bowls, standardized sesame-paste ingredients, chopstick rests, and color-coded serving and personal chopsticks. After optimization, the weak store reached the middle range of sales per square meter on its floor within six months.

4. In risk control, trust is not unconditional. In the rent-arrears case, the mall had provided rent concessions and marketing support, but the tenant still fell behind and vacated without authorization. The mall issued an official letter requiring the deposit to be replenished, terminated the lease after the deadline, and recovered most of the arrears through litigation. Contracts should predefine default handling and exit paths.

Summary: Brands should focus on site selection and positioning, consumption trends, user behavior, pricing confidence, and brand feedback to the mall.

1. In leasing negotiations, brand tone and mall positioning must be aligned two ways; first stores especially need local market judgment. In the Wagas case, the mall combined the prospects of the Nanjing West Road location, nearby high-end hotels and residential customer bases, and the Red House comparison to jointly calibrate the Western-style light-dining positioning with the founder, reducing first-store risk.

2. On consumption trends, the article shows that Western-style light dining can match potential customers around high-end hotels and residences. When entering a new market, brands can use the mall's assessment of district prospects and competitor customer bases to calibrate their format and market positioning.

3. On user behavior and pricing, prices for the same dishes differed by nearly fourfold. The strong store used branded logo serving bowls, standardized sesame-paste ingredients, chopstick rests, and color-coded serving and personal chopsticks; the weak store used cluttered white bowls and no separate serving chopsticks. Service details can improve the consumer experience and give brands greater pricing confidence.

4. On channels and brand, improvements in tenant operations feed back into the mall's reputation, consumer vitality, and leasing value. Brands should also understand the support provided within the mall's contract cycle, avoid attributing all operating pressure to external factors, and proactively review their own weaknesses.

Summary: Sellers or tenants can seek mall support throughout the full cycle while identifying opportunities and risks.

1. In cooperation, leasing is not merely a bargaining process over terms but a two-way alignment between mall positioning and brand operating intent. Sellers can use the mall's local market assessment to calibrate their format; the Wagas case shows that a first store is more likely to gain a foothold after completing positioning calibration with mall assistance.

2. In handling fit-out, conflicts are common in secondary renovation, and tenants should proactively negotiate feasible solutions with the mall. In the third-floor grease-duct case, the tenant used high-quality pipes and flange joints, provided a written guarantee for oil-leakage compensation, and kept the duct no lower than the second-floor false ceiling in exchange for mall approval of the opening and diagonal routing plan and on-time opening.

3. On operating opportunities, tenants can use rent-to-sales ratio and sales per square meter for self-checks and actively learn from benchmark stores. Prices for the same dishes differed by nearly fourfold; the strong store improved experience through serving bowls, sesame paste, chopstick rests, and serving-versus-personal chopstick details. After the weak store's manager observed it and comprehensively reviewed the service system, the store reached the middle range of sales per square meter on its floor within six months.

4. On risk warnings, delays in a subway passage can justify seeking rent concessions and marketing support, but not rent arrears or unauthorized removal of goods. In the rent-arrears case, the mall required replenishment of the performance deposit, terminated the lease after the deadline, and sued to recover rent. Contracts should predefine default handling and exit paths.

Summary: Factories can draw lessons from fit-out engineering, product design, business opportunities, and digital operations.

1. On product design needs, the third-floor restaurant grease-duct solution required high-quality grease ducts and flange joints, with the duct no lower than the second-floor false ceiling. Food and beverage output used branded logo serving bowls, standardized sesame-paste ingredients, chopstick rests, and color-coded serving and personal chopsticks, indicating room for detail design in catering utensils and service supplies.

2. On business opportunities, secondary fit-out is a high-conflict period between malls and tenants, involving grease-duct renovation, pipe materials, construction coordination, and written responsibility guarantees. When tenants optimize service systems, they also generate procurement demand for serving bowls, chopstick rests, serving chopsticks, and related supplies.

3. On digital and e-commerce lessons, malls use data such as rent-to-sales ratio and sales per square meter to capture operating pressure and track operations, compliance, and brand image through on-site inspections. Factories can learn from data reviews, moving problems forward, and horizontal benchmarking.

4. On risk control, construction plans should clarify material and process quality responsibilities and oil-leakage compensation boundaries. Only when tenants issue written guarantees and malls approve the plans can implementation and risk control be balanced.

Summary: Service providers can focus on the full-cycle symbiosis trend between malls and tenants, customer pain points, and solutions.

1. On industry trends, the mall-tenant relationship is shifting from iron-nail-style contract bargaining to mortise-and-tenon-style trust plus institutions. Malls are moving from rent collectors to operating partners, and services should cover the full cycle of negotiation, fit-out, operations, and risk control.

2. On customer pain points, frequent problems include divergent interpretations of contract clauses, many constraints and miscellaneous charges in secondary fit-out plus limited construction hours, information asymmetry between fit-out parties and malls, attributing poor operations to foot traffic, rent arrears, and unauthorized vacating.

3. On solutions, negotiations should build consensus on positioning calibration; fit-out should coordinate opening and grease-duct routing solutions with high-quality pipes and flanges, written compensation guarantees, and height constraints; operations should use rent-to-sales ratio and sales per square meter benchmarking, organize weak-store visits to strong stores, and optimize serving bowls, sesame paste, chopstick rests, and serving chopsticks; risk control should include admission assessment, data inspections, and contractual exit paths.

4. On cases, the Wagas first-store positioning, the third-floor grease-duct renovation, the service details behind the nearly fourfold price gap for the same dishes, and the rent-arrears termination and litigation can all serve as practical material for productizing services and communicating with customers.

Summary: Platform operators can learn from mall leasing, operational management, and risk-avoidance practices.

1. On leasing, the essence is two-way alignment among platform positioning, brand tone, and operating intent, not rent alone; brand qualifications, operating strength, and philosophical fit should be considered. The Wagas case shows that platforms can use local market assessment to help first stores calibrate positioning, and that brands can feed back into leasing as they grow.

2. On operational management, platforms should not stop at rent collection and marketing traffic; they should use rent-to-sales ratio and sales per square meter to capture tenant operating pressure and benchmark and share peer experience. In the case where prices for the same dishes differed by nearly fourfold, the weak store's manager observed the strong store's serving bowls, sesame paste, chopstick rests, and serving-versus-personal chopsticks, and reached the middle range of sales per square meter on its floor within six months.

3. On fit-out management, platforms should help solve practical difficulties such as grease-duct routing within the rules and control risk through written guarantees, material standards, and height constraints rather than rigidly defending contract boundaries.

4. On risk avoidance, trust is not unconditional. In the rent-arrears case, the platform had provided concession support but still issued an official letter requiring replenishment of the performance deposit, activated unilateral termination after the deadline, and sued to recover rent. Contracts should predefine default handling and exit paths, with regular data reviews and on-site inspections to move problems forward.

Summary: Researchers can focus on new shifts, new problems, and business-model implications in mall-tenant relationships.

1. The new shift is from iron-nail-style hard contractual constraints to mortise-and-tenon-style full-cycle symbiosis covering negotiation, fit-out, operations, and risk control. The mall's role is shifting from rent collector to operating partner, emphasizing both the warmth of trust and the hardness of institutions.

2. New problems include divergent interpretations of contract clauses, information asymmetry and insufficient fee transparency in secondary fit-out, external attribution of operating pressure, and rent arrears and unauthorized vacating after trust is betrayed. In the case, subway passage delays became a reason for rent arrears, although the mall had already provided concessions and marketing support.

3. On business models, leasing should match positioning; fit-out should use coordinated solutions and written responsibility guarantees; operations should benchmark rent-to-sales ratio and sales per square meter and conduct on-site observation; risk control should include admission assessment, data inspections, and contractual exit paths. Wagas, the third-floor grease duct, the nearly fourfold price gap for the same dishes, and the rent-arrears litigation can serve as empirical material.

4. The implication is that cooperation requires both parties to bear force in the same direction: contracts define rights and responsibility boundaries, risk control provides a backstop, trust lets cooperation go far, and institutions let cooperation go steadily, ultimately forming a business ecosystem of shared honor and disgrace and mutual achievement.
