Quick Summary

This article recounts the entrepreneurial journey and business wisdom of Alex Zhou, founder of Yami, offering substantial insights.

1. Yami is a popular e-commerce platform among Chinese consumers in North America. It started with food and gradually expanded into beauty, electronics, maternal and baby products, and other categories. It now has over 2 million registered users, 260,000 SKUs, and has maintained 30%-40% growth in recent years.

2. During its entrepreneurial journey, Yami once followed the cash-burning unmanned retail trend, which led to a cash flow crisis. It survived by cutting staff, shutting down loss-making divisions, and tightening operations—a lesson that blindly chasing trends is risky and focusing on core capabilities improves success odds.

3. Zhou's three criteria for new businesses are highly practical: whether it brings new value to customers, whether it is commercially sustainable, and whether the company has the core capabilities. For example, despite the boom in fresh grocery e-commerce during the pandemic, Yami decisively gave it up because it failed these criteria.

4. Yami also taps demand through private-label products. For instance, seeing no zero-calorie healthy marble soda, it created its own; and when matcha supply was insufficient, it launched its own matcha brand. This reflects a selection logic driven by user needs.

For brand owners, this article reveals channel opportunities in the overseas Asian consumer market and brand globalization strategies.

1. As a North American e-commerce platform for Asian goods, Yami has transformed from a pure B2C platform into an infrastructure for Asian products overseas. It helps brands reach North American consumers, with non-Asian users growing rapidly—currently new non-Asian customers are twice the number of new Asian ones. Brands can use Yami to open up the non-Asian market.

2. Yami partnered with Japan's Mitsubishi Corporation, gaining access to its network of 6,500 suppliers, covering mainstream Japanese brands and long-tail high-end IPs. This will double the variety of Japanese products, providing ready-made channels for Japanese brands to enter the U.S., and serving as a model for Chinese and Korean brands to expand overseas via e-commerce platforms, including co-branding and new product launches.

3. Brands from different countries have different traits: Japan has many established brands, and Yami cooperates with them to innovate; China and South Korea have dynamic markets with many new brands, and Yami is willing to be the first to bring the latest and best brands abroad. Brand owners can choose cooperation strategies based on their own characteristics.

4. Yami's private-label logic is to discover unmet needs rather than compete in existing markets, such as zero-calorie soda and matcha brands. This suggests that brand owners should focus on niche pain points and product differentiation.

For sellers, this article offers opportunities and risk warnings for expanding overseas markets.

1. The growth market is clear: demand for Asian goods in North America is strong, with Yami growing 30%-40% in recent years, and non-Asian user growth is twice that of Asian users. Asian products are increasingly popular abroad, and sellers can use Yami or similar channels to enter the North American market.

2. Multiple cooperation models exist: besides its self-operated B2C business, Yami operates stores on platforms like TikTok and Temu, and provides agency operations for Asian products for sellers, including opening online stores or entering offline channels. Sellers can connect with Yami for one-stop overseas expansion support.

3. The risk warning is significant: Yami once faced a cash flow crisis and nearly went bankrupt after following the unmanned retail trend. The lesson is not to blindly chase hot trends. Before launching new businesses, sellers should evaluate whether they bring new customer value, whether they are commercially sustainable, and whether they have core capabilities, avoiding a cash-burning trap.

4. Opportunities exist in the Canadian market: Yami judges that offline supermarket food supply in Canada is mature, but there are gaps in non-food categories. Sellers can watch North American demand for non-food items.

5. Policy and supply-chain tailwinds: the Mitsubishi partnership brings a rich Japanese supplier network, doubling the variety of Japanese products and providing more sourcing options for sellers.

Factories can gain inspiration for product development and overseas channels from this article.

1. Overseas demand for Asian products is strong. Yami aims to bring the best Asian goods to North America, with non-Asian users growing rapidly. Factories can focus on products with brand attributes that represent Asian culture, using this to open overseas sales.

2. Product selection trends are expanding from food to beauty, electronics, maternal and baby products, and more, driven by user needs. For example, after Southeast Asian users expressed interest in products from their home countries, Yami expanded into Southeast Asian goods. This suggests factories should understand consumption needs of niche populations and develop distinctive categories.

3. The value of Japanese supply chains is significant: after partnering with Mitsubishi, Yami gained access to high-quality Japanese food and beauty products, even top-grade Japanese matcha that was sold out until 2028. This shows that scarce supply chains are core competitiveness. Factories with unique production capacity or raw materials can proactively connect with overseas channels.

4. Private-label cases are worth learning from: Yami discovered there was no zero-calorie healthy marble soda, so it launched its own soda brand; matcha was popular but had few brands, so it created its own matcha brand. Factories can provide OEM or supply-chain services for such emerging private labels, seizing differentiated product opportunities.

5. Digital and e-commerce implications: Yami has expanded from B2C e-commerce to a platform ecosystem, opened stores on new channels like TikTok and Temu, and provides agency operations for sellers. Factories can use these online channels to reach consumers directly and reduce intermediate links.

Service providers can see opportunities and customer pain points in the cross-border e-commerce service sector.

1. The industry trend is that Asian products are increasingly popular overseas. Yami has transformed from a single B2C e-commerce platform into infrastructure for Asian products abroad. Service providers can offer supporting services—marketing, logistics, agency operations, etc.—to help Asian brands enter and settle in North America.

2. A key customer pain point is the inconvenience of buying Asian products overseas. Yami was born because Asian grocery stores were scarce in the U.S. and shopping was inconvenient. Service providers can address pain points such as supply-chain efficiency, product variety, and localized assortment.

3. New technology and ecosystem integration: Yami operates stores on emerging platforms like TikTok and Temu, and helps sellers run agency operations for Asian products (opening online stores or entering offline channels). This shows that multi-channel operations and cross-platform integration are trends, and service providers can offer such agency and channel management services.

4. Capital cooperation models: Mitsubishi Corporation's investment in Yami brought not only capital but also supplier networks and brand partnership resources. Service providers can study similar synergies between industrial capital and channel platforms, designing resource-integrated service solutions.

5. Risk management needs: Yami once fell into crisis due to blind expansion and cash burning, emphasizing core capabilities and commercial sustainability. Service providers can help companies with business evaluation, cost control, and cash flow management.

Platform operators can gain inspiration for platform operations, ecosystem building, and merchant recruitment.

1. Platform value positioning: Yami positions itself as infrastructure for Asian products overseas, evolving from a single trading platform to an ecosystem role. This suggests platform operators can think about how to upgrade from transaction matching to comprehensive infrastructure for supply chain, brands, services, etc., increasing stickiness.

2. Platform needs and problems: merchants want platforms that bring real user growth and effective conversion. Yami expands product categories based on user profiles—e.g., introducing Southeast Asian products in response to user calls. Platform operators should emphasize user-need-driven merchant recruitment and category management.

3. Latest practices: Yami opens stores on third-party platforms like TikTok and Temu, and even provides agency operations for sellers. This suggests platform operators can cooperate cross-platform and even offer agency services to enrich the ecosystem.

4. Merchant recruitment resources: the partnership with Mitsubishi provides access to 6,500 suppliers, covering mainstream Japanese brands and long-tail high-end IPs, showing the importance of international supplier networks. Platforms can quickly expand categories by introducing large supply-chain partners.

5. Risk avoidance: Yami faced a cash flow crisis after following the unmanned retail trend. Platform operators should follow the three criteria of value, sustainability, and core capabilities when expanding new businesses, avoiding cash-burning expansion. Also pay attention to operational efficiency—Yami saved itself by subtraction, showing that refined operations matter more than blind expansion.

6. New market expansion like Canada: Yami plans to enter Canada by focusing on non-food categories. Platform operators can look for regional differences and category gaps in emerging markets, replicating positioning strategies.

Researchers can analyze this from industrial trends, business models, and strategic management perspectives.

1. New industry trend: the distribution of Asian products overseas is moving from fragmented trade to infrastructure building. Yami's transformation from B2C e-commerce into an ecosystem connecting Asian brands and North American consumers represents a trend in channel evolution—e-commerce platforms are evolving into cross-cultural consumption infrastructure.

2. Business model innovation: Yami uses diversified models including self-operated plus third-party merchants, B2C plus agency operations plus multi-platform storefronts, and binds supply chains through industrial capital (Mitsubishi), gaining access to Japanese supplier networks and scarce goods. This achieves deep synergy across channels, products, capital, and brands. It provides a case for studying the evolution of cross-border e-commerce business models.

3. Strategic management insights: Zhou's three criteria for new businesses (customer value, commercial sustainability, core capabilities) offer a decision-making framework for startups. Yami's experience of cutting back after blind expansion triggered a cash flow crisis shows that companies need strategic restraint amid trend temptations.

4. Consumer trend observation: non-Asian users are becoming a major growth driver for Asian product consumption, with new non-Asian customers being twice the number of Asian ones. This reflects cultural diffusion and diversified consumption trends, offering reference value for studying cross-cultural consumption behavior.

5. Policy, regulation, and supply-chain recommendations: how to solve product admission, localized operations, and supply-chain sustainability in international expansion is worth studying. For example, Canada's food supply is mature but there are gaps in non-food categories, indicating that different markets' regulatory and consumption structures require differentiated entry strategies.

6. Financing and corporate governance: Zhou believes financing is a bonus, not a lifeline, and emphasizes that a CEO does only three things: choosing people, setting strategy, and ensuring capital. This offers insights into the timing of startup financing and the CEO's role.
