横向来看,在哈啰所进入的每一个市场,其几乎都能通过错位竞争,找到后发制人的那个点,然后跑到头部位置。

李开逐把目前的业务结构比作一排「烟囱」——每一根烟囱都不足够高,却共同支撑起了今天的哈啰。

杨磊关于单车营收只占10%的期待,正在接近实现。

此前有接近哈啰人士测算过,哈啰目前年营收或已接近200亿元。

但李开逐本人未直接回应这一猜测,只透露,这些「烟囱」的体量基本相当。

在它们的合力「反哺」下,哈啰2023年起就从一个烧钱的创业公司,变成了一个连续盈利的公司。

03 先端好手里的碗

很多年里,哈啰一直想找到属于自己的「参天大树」。

在共享出行之外,它还涉足过酒旅、到店,下场造过智能电动车,但许多探索最后都变成了代价不菲的学费。

这其中,造车应该是「学费」最高的一课。

在做共享助力车业务时,哈啰发现其背后有个更大市场:两轮造车。2021年4月,哈啰发布三款智能电动车,并踌躇满志地开启线下门店扩张。

新品发布第一年,就有60多万台车被铺向市场。

但他们很快发现,两轮电动车是哈啰做的生意里面链条最长、最重且最苦的,而且还要直面雅迪、爱玛等行业巨头的竞争。

正是在这一段时间,疫情及资本市场的变化接踵而来。以前互联网创业,大家都信奉烧钱换规模,投资人对亏损有更高的容忍度;疫情之后,整个创投圈逻辑骤变,盈利、财务安全成了衡量一家公司优劣的最新标尺。

2021年7月,哈啰在递交招股书3个月后,主动放弃赴美上市计划;2023年,哈啰陆续关闭两轮电动车线下门店和制造工厂,造车野心宣告折戟。

对于哈啰来说,那两年的日子并不好过。但真正改变这家公司的,并非失败和犯错,而是它终于坦然接受了一个现实:不是所有公司都有机会长出一棵「大树」。

李开逐越来越相信一件事:一家公司最早踩中的那座矿,很大程度上决定了未来的发展空间。

「踩中富矿,上升很容易;踩中贫矿,哪怕干得不错,后面也未必还有那么丰富的新机会。」

在他看来,这几乎是一种无法选择的命运。

当然,认清现实并不意味着「认命」。

2023年,哈啰公司价值观有过一次调整,「保持饥饿」被拿掉,同时新增了「理性务实」。理性务实的「指引」里,包括尊重事实与逻辑、脚踏实地等。

创业初期,哈啰曾凭借「保持饥饿」的劲头在单车大战中逆袭,并在拥挤的顺风车赛道开辟出新阵地,但保持饥饿也容易带来副作用,比如急躁,为了寻找增长机会不计代价。

事后来看,公司价值观的调整只是企业转向「务实」的一个序曲。它开启了哈啰从一个烧钱的初创公司走向成熟公司的蜕变。

今年初,在群发给业务负责人的邮件中,哈啰管理层再次强调了盈利的重要性,要求各业务「端好手里的饭碗」。

这些业务负责人被提醒,不想总想着打完仗再挣钱。

过去,互联网公司都是在形成稳固的市场地位后才开始追求利润;但现在来看,竞争是长期存在的,企业取得一个相对稳固的市场地位后,可能马上会出现新的挑战。

只有口袋够深,才能应对突如其来的黑天鹅,或者在新技术浪潮出现时敢于下注。

04 再赌一次

对于哈啰,Robotaxi就是这样一个久违的、下注未来的时刻。

公司管理层始终有个忧虑:今天不投入,等过几年发现业务断档的时候,代价会很大。

2025年,杨磊再次站到了创业最前线。

这一年,自动驾驶迎来新的技术拐点。大模型推动自动驾驶从规则驱动转向数据驱动,端到端方案快速成熟。对于后来者而言,窗口重新打开。

杨磊判断,这或许是过去几年里为数不多的、还能重新进入一个万亿级赛道的机会。

于是,他把主要精力投入Robotaxi,亲自组建团队。

很快,一个熟悉的组合再次出现。2025年6月,哈啰、蚂蚁、宁德时代共同出资30亿元成立造父智能。此前,三家共同孵化了小哈换电。

3个月后,造父再获阿里战略投资。

不同于单车大战的烧钱模式,做Robotaxi的「门票」不仅有融资,还要有人才。于是,杨磊找到了清华出身、深耕自动驾驶领域多年的于乾坤博士。

距离双方第一次见面不到一周,于乾坤博士便决定加入,「受杨磊的感染,想着趁年轻多出来闯一闯。」

在他看来,Robotaxi本质上依然是一门出行业务。相比传统车企,真正理解用户、理解运营和调度的平台,更有机会把Robotaxi真正实现商业化落地。

哈啰Robotaxi的定位极其清晰:掌握自动驾驶技术的出行运营服务商。它没有下场造车,而是坚持轻资产路线,聚焦自动驾驶技术和平台运营,未来的车辆所有权、车辆运营资质等交由生态合作伙伴负责,这样既能降低Robotaxi的推广阻力,又能快速铺开规模。

这种务实的打法,越来越像一家成熟公司的选择。

在于乾坤博士看来,Robotaxi未来真正的机会,不仅是改变现有的出行方式,更可能催生出新的消费场景。随着技术的大规模应用,用户的出行需求将被重新激发,它甚至可能像当年的共享单车一样,创造出全新的产业机会。

在这个万亿赛道全面爆发之前,哈啰Robotaxi希望自己能一直留在牌桌上。

05 下一个十年,没有标准答案

哈啰员工踩踏同行单车的照片在网上流传后,李开逐在管理会上发了火。

「太low了。」

对于一家拥有8亿注册用户的公司来说,这或许是另一个提醒。当一家创业公司进入第二个十年,最大的挑战往往不再来自市场,而来自自己。

最近半年接连发生的几起舆情,让哈啰管理层重新思考组织和管理。

这几年,哈啰一直在调整自己的组织文化。从「保持饥饿」到「理性务实」,从追求规模优先到强调「端好手里的饭碗」,变化的不只是几条价值观,更是一家公司对增长路径的理解。

创业前十年,哈啰沿着互联网标准叙事,一直在寻找下一条增长曲线。走到今天,它开始接受另一件事情:增长也可以来自一组有持续盈利前景、彼此独立的业务。

这些业务始终围绕着同一个圆心——绿色出行。新入局的Robotaxi,同样是出行场景的自然延伸。站在用户出行视角,3公里内有共享单车,5公里内有共享电单车,跨城及长途有顺风车、租车,而Robotaxi的加入直接串起了从短途到长途的全场景出行。

这种认知上的变化,让哈啰变得更低调、习惯了闷头做事,也让它对未来有了更多耐心。但「认知」能否完成从上到下的对齐,影响的将是战略的执行。

站在今天来看,Robotaxi会不会成为下一棵参天大树,没有人知道,答案只能交给时间。

李开逐认为,最终塑造公司的,从来不是宏大的商业计划书,而是那些真正活下来的业务。

泡泡玛特创始人王宁也说过,创业就是刚开始做A,最后做成了B,然后莫名其妙有一天在C成功,但是也许你会在D变得伟大。

哈啰的下一个十年,同样也是计划不来的。

目前可以明确的只有一点——哈啰没有长成互联网行业最熟悉的样子。它不是靠一场决定性的胜利走到今天,而是在一次又一次寻找增长空间的过程中,慢慢长成今天的样子。

如果说十年前,哈啰最重要的命题是活下来;十年后,它面对的可能是另一个命题:一家活在标准答案之外的互联网公司,如何能让自己持续成长?

至少到今天,哈啰还在努力刷新这个答案。
