Quick Summary

This article reviews the entire development process and current status of China's leading pre-mixed cocktail producer Baiyun Shares' bet on the domestic single malt whiskey track, with key takeaways as follows:

1. Baiyun has a clear development trajectory: starting out in the flavor and fragrance business, it acquired Bacchus Liquor to take over the RIO brand, and secured its position as China's top pre-mixed cocktail maker. It began laying out its whiskey business in 2017, having invested at least 4.2 billion yuan over 10 years – an amount that exceeds the sum of the company's net profit attributable to parent shareholders since 2019.

2. The project still faces considerable uncertainty: multiple previous rounds of fundraising for the whiskey project have yet to deliver scalable returns. The company now plans to raise another 1.3 billion yuan to expand oak barrel aging capacity, but its controlling shareholders are not participating in the subscription. The market broadly questions whether the company's cash flow can sustain the lengthy return cycle of the whiskey business.

3. The company's core business is under pressure: RIO still contributes over 86% of total revenue. While the business saw a recovery in the first half of 2026, it has recorded declining revenue and profit for two consecutive years, with inventory up 42% year-on-year. Growing industry competition has gradually eroded the leading player's competitive moat, while customer acquisition costs continue to rise.

Using Baiyun Shares' whiskey expansion as a case study, this article offers key strategic insights for alcoholic beverage brand owners, with core takeaways as follows:

1. Strategic direction reference: Against the backdrop of slowing growth and intensifying competition in its core pre-mixed cocktail business, Baiyun opted to bet on domestic whiskey to build a second growth curve. This move aligns with the consumption trend of premiumization in China's spirits market and the rise of Chinese-origin whiskey, representing a common path for leading enterprises to seek new growth drivers.

2. Industry risk warning: Whiskey is a long-cycle, asset-heavy industry. National standards require single malt whiskey to be aged for a minimum of 3 years, while premium products require 5 to 10 years of aging, leading to extremely long capital lock-up periods. Currently, there are 55 whiskey distilleries under construction or already in operation in China, with total planned capacity reaching 300 million liters. A wave of product launches is expected over the next three years, and risks of overcapacity and cutthroat price competition are already emerging.

3. Operational reminder: Brand owners expanding into new segments must balance resource allocation. Diverting large amounts of resources to new businesses will squeeze investment in the core business. If the core business fails to recover steadily and the new business cannot contribute revenue in time, overall corporate performance will be directly impacted. Companies expanding into cross-segment opportunities must also manage cash flow carefully, and controlling shareholders skipping follow-on investment easily damages market confidence.

This article sorts out current developments in the pre-mixed cocktail and domestic whiskey segments, helping alcohol sellers identify opportunities and risks, with core insights as follows:

1. Clear segment shifts: The pre-mixed cocktail market has entered a stage of cutthroat存量 competition. Previously, market leader RIO held two-thirds of shelf space in the low-alcohol segment; that share has now fallen to less than one-third. New brands such as Meijian and Horoyoi have risen, while traditional baijiu makers have launched lower-alcohol products to enter the market. With more consumer options, the head brand's share continues to erode, and industry profit margins are constantly compressed.

2. New growth opportunities: The domestic whiskey market currently has a total size of around 6 billion yuan, making it a high-value growth segment. Consumer acceptance and demand for Chinese-origin whiskey are steadily increasing, and the segment still offers structural growth opportunities. Brands have already begun positioning in the 100 yuan to 500 yuan price range, which is suitable for sellers to enter the new category and capture customers.

3. Key risk warnings: Domestic whiskey is already facing blind expansion, with overcapacity risks approaching. Cutthroat competition is unavoidable over the next three years, and the long return cycle imposes high capital requirements. Small and medium-sized sellers should enter with caution. For the pre-mixed cocktail segment, rising industry-wide inventory pressure means sellers should optimize inventory management and control order sizes to avoid liquidity problems.

Using Baiyun Shares' whiskey distillery expansion as a case study, this article offers insights for alcoholic beverage producers on strategic layout and business expansion, with core takeaways as follows:

1. Clear new business opportunities: Against the trend of premiumization in China's spirits market, growing consumer demand for premium, locally produced whiskey has opened up new growth space for domestic spirits producers. Baiyun's strategy of "building China's own whiskey" aligns with industry development trends, and factories that have expanded capacity early are well positioned to capture market share going forward.

2. Clear segment characteristics: Whiskey is a typical long-cycle, asset-heavy industry. Core competitiveness lies in aged stock of base spirit, and oak barrel resources are a core production input. National standards require single malt whiskey to be aged for a minimum of 3 years, and premium products require 5-10 years of aging. Factories entering the segment must prepare for long-term investment and cannot pursue short-term profits.

3. Risks to watch for: Whiskey production clusters have initially formed across China, with total planned capacity reaching 300 million liters. A wave of product launches will come over the next three years, and overcapacity risks are already visible. Factories should expand capacity with caution. Additionally, when expanding into new businesses, factories must balance resource allocation between the existing core business and new ventures, to avoid over-resource diversion that weakens growth of the core business and triggers overall operational risk.

This article sorts out current development trends and brand pain points in China's spirits industry, helping alcohol-related service providers identify business opportunities, with core insights as follows:

1. Clear industry development trends: The pre-mixed cocktail segment has entered存量 competition. To maintain market share, leading brands are continuously increasing investment in channels and branding, driving up customer acquisition costs, with growing competition from a flood of new and existing entrants. Domestic whiskey is in a period of rapid expansion, with many companies having completed capacity layout. Over the next few years, they will enter the stage of product launch and brand marketing, creating substantial derived demand for services.

2. Clear core customer pain points: For alcohol brand owners, four core pain points stand out: high customer acquisition costs in the存量 market, with steadily declining marginal customer acquisition efficiency; heavy cash flow pressure when expanding into long-cycle new businesses; growing inventory turnover pressure in the pre-mixed cocktail segment; and lack of supporting services for capacity planning and quality control in new segments.

3. Targeted business opportunities: Service providers can develop offerings aligned with the core needs of whiskey companies, such as base spirit quality testing, aging capacity management, and new brand incubation and promotion. For pre-mixed cocktail brands, they can offer solutions such as digital retail channel cost reduction and smart inventory management to help brands improve operational efficiency.

This article analyzes the current status of China's alcohol market, offering reference for alcohol e-commerce platforms on merchant recruitment, operations and risk mitigation, with core insights as follows:

1. Brand demand for platforms has shifted: Facing competitive pressure from eroding customer share, pre-mixed cocktail brands need platforms to provide more accurate customer acquisition support to help reduce operational costs in digital retail channels and improve profit margins. New domestic whiskey brands need platforms to provide resources for consumer education and new brand promotion to help cultivate the consumer market for local whiskey.

2. New merchant recruitment opportunities: Domestic whiskey is in a high-value growth stage, with a large number of new brands launching over the next three years. Platforms can prepare early by onboarding domestic whiskey brands with strong capacity advantages and unique product features to enrich their premium spirits product lines and capture the dividend from consumption upgrade of local spirits.

3. Operational risks to avoid: When onboarding new brands, platforms should prioritize assessing the health of a brand's cash flow. For brands that over-allocate capital to long-cycle new businesses, platforms should beware of operational risks stemming from an unstable core business and overcapacity. For partner pre-mixed cocktail brands, platforms should pay close attention to their inventory pressure and design cooperation models reasonably to avoid subsequent risks from inventory backlog.

Using Baiyun Shares' cross-segment expansion into whiskey as a case study, this article reflects the latest trends and outstanding issues in China's spirits industry, offering high reference value for industrial research, with core findings as follows:

1. New industry trends: After years of growth, China's pre-mixed cocktail industry has shifted from an incremental market to存量 competition. The market share of the leading head player continues to erode, and industry concentration is gradually declining. Domestic whiskey has become a hot area for capital investment, with distinctive whiskey industry clusters emerging across multiple Chinese provinces, and large amounts of capital flowing into capacity expansion, making it a new growth driver for China's spirits industry.

2. Emerging industry issues: The flood of capital into the whiskey segment has already led to blind capacity expansion, with overcapacity risks gradually emerging. The wave of product launches over the next three years makes cutthroat price competition highly likely. At the same time, when leading enterprises build a second growth curve, they often fall into the dilemma of insufficient investment in the core business and delayed returns from the new business. Imbalanced resource allocation amplifies corporate operational risk.

3. Research and policy implications: For enterprises, long-cycle industrial expansion requires matching cash flow capacity and balanced resource allocation between core businesses and new ventures. For regulators, there is a need to address blind expansion in emerging segments, introduce guiding policies to avoid capacity waste, and promote healthy, sustainable industry development.
