Quick Summary

Overall 1: Membership cards and fees are the most practical concerns for general readers.

1. Sam's Club standard personal membership costs 260 yuan per year, while Plus personal membership costs 680 yuan per year. If you regularly buy bulk packages and fresh food, it is worth doing the math. In the article's example, using a purchasing agent costs about 10 yuan per order in service fees, which is more cost-effective than getting your own card if you buy occasionally or in small quantities.

2. Companion card rules have changed: for the same real-name identity, starting from the first activation of a companion card, you can activate companion cards for up to two different primary personal membership holders every 365 days, and only one companion card can be active at a time. Those who want to share membership cards should pay attention to validity periods and re-binding restrictions.

Overall 2: You can buy Sam's products without a physical store.

1. Cloud warehouse online services are divided into Express Delivery and City-Wide Delivery: Express Delivery relies on front warehouses for fast home delivery, while City-Wide Delivery delivers on a specified date. Both can reach cities or counties that do not yet have physical stores. Deqing in Huzhou has launched City-Wide Delivery, and Yuecheng and Keqiao in Shaoxing launched Express Delivery before their physical stores opened.

2. In-store and home delivery each have trade-offs: large families go to physical stores for one-time purchases of hundreds or thousands of yuan, which also serves as an outing; singles or those who do not want to stock up are better suited to ordering on their phones.

Overall 3: It is worth noting that cloud warehouse coverage does not mean a membership card is worthwhile.

1. If cloud warehouse delivery merely replaces an existing cross-city drive to Sam's Club for purchases, and annual spending does not increase, that is only a channel shift. The real value of cloud warehouses comes from new families making their first purchases or existing members increasing purchase frequency.

Overall 1: Brand marketing and channel building.

1. Sam's Club can enter areas without physical stores ahead of store openings through purchasing agents, cross-city shopping, and cloud warehouses. About 20% of members come from areas without physical stores. The brand has formed a socially desirable identity in these regions, where Sam's candy in wedding favor boxes serves as an example, showing that brand perception can go beyond price competition.

2. The approach for entering new cities combines a mother store with cloud warehouses: one large mother store connects to about 8-15 cloud warehouses, and online sales already account for more than half. Cloud warehouses test the market first before a physical store opens, as seen in Yuecheng and Keqiao in Shaoxing, where cloud warehouses opened before the physical stores.

Overall 2: Membership system and pricing.

1. With standard membership at 260 yuan and Plus membership at 680 yuan, Sam's Club China recorded membership fee revenue growth of over 35% year over year in fiscal 2025 and had 10.7 million paying members, showing that consumers are willing to pay for a long-term membership relationship.

2. Sam's restricts frequent re-binding of companion cards to prevent excessive benefit sharing and gray-market transfers. Brands should avoid membership abuse that weakens consumers' motivation to actively purchase memberships.

Overall 3: Consumption trends and user behavior.

1. With mature instant delivery capabilities, online consumption accounts for more than half of sales, and consumer habits are shifting from in-store shopping to mobile ordering.

2. Demand and scenarios are diverging: large families prefer one-time purchases of hundreds or thousands of yuan, while singles or small families prefer small-batch home delivery. Brands need to balance in-store experience with online home-delivery efficiency.

Overall 1: Business model takeaways and cooperation opportunities.

1. The cloud-warehouse-first, store-later approach shows that cloud warehouses and delivery services can test order density in new markets at low cost, with physical stores opening only when orders are sufficient. Sellers can look for opportunities around purchasing agents and local retail gaps in areas covered by Sam's cloud warehouses.

2. Purchasing agents and split-pack retail are real needs: agents charge about 10 yuan per order, and in county towns, merchants that describe themselves as Fenmu or as bringing Sam's to the countryside break bulk packages such as Swiss rolls and mochi into smaller portions to meet demand for small, one-time purchases.

Overall 2: Growth markets and changing consumer demand.

1. There are members even in areas without physical stores, and purchasing-agent channels can drive initial purchases. Sam's entry into county-level cities should not be simply seen as retail down-market expansion: county-level areas such as Kunshan, Jinjiang, and Zhangjiagang have purchasing power, population density, and logistics conditions comparable to ordinary prefecture-level cities.

2. Two types of demand coexist: family in-store shopping emphasizes bulk purchasing and the outing experience, while individual mobile ordering emphasizes convenience and small portions. Sellers can design products or services around these consumption scenarios.

Overall 3: Risks and responses.

1. Sam's is restricting frequent companion-card re-binding, which will affect businesses that rely on companion cards to obtain membership benefits or conduct gray-market transfers; they need to find compliant paths.

2. Cloud warehouses cannot be replicated arbitrarily: insufficient order density raises fulfillment costs. If local cloud warehouse orders merely substitute for existing cross-city consumption without increasing total sales, the business is unsustainable.

Overall 1: Implications for product production and design.

1. Sam's bulk packaging designed for member families is being split and resold by purchasing agents and small shops, showing that there is also demand for small portions and casual purchases. Factories can consider offering split-pack or small-package product lines when setting packaging specifications.

2. Sam's products are chosen for social occasions such as wedding candy favors, requiring items to be presentable and prestigious. Factories cannot compete on price alone; they must support social value through quality, packaging, and brand storytelling.

Overall 2: Digitalization and supply chain coordination.

1. In Sam's cloud warehouse model, a large mother store replenishes 8-15 surrounding cloud warehouses, with online and offline sharing inventory and online sales exceeding half. Factories need to align with retailers' replenishment rhythms and improve responsiveness to cloud warehouse orders.

2. In some areas without physical stores, Sam's sells through cloud warehouses and purchasing agents, resulting in longer delivery chains. Factories should strengthen packaging protection and shelf-life management to meet the circulation needs of different channels.

Overall 3: Sources of business opportunities.

1. Sam's opens stores or sets up cloud warehouses in county-level cities and developed counties, which need stable product supply. Factories can watch for supply gaps in these cities.

2. Sam's emphasizes long-term membership consumption relationships, so supplier stability and standardized production capabilities are more likely to enter its supply chain than one-time low prices.

Overall 1: Industry trends and technology needs.

1. Sam's online sales have accounted for more than half, and physical stores have transformed from single retail outlets into mother stores replenishing cloud warehouses. A large mother store typically connects to about 8-15 cloud warehouses. The integrated warehouse-store architecture is what retail service providers need to follow.

2. Express Delivery relies on front warehouses for fast home delivery, while City-Wide Delivery delivers on a specified date. The two fulfillment models have different requirements for inventory scheduling, cold-chain logistics, and delivery timeliness. Service providers can design systems and capacity plans for each model.

Overall 2: Customer pain points and solutions.

1. The core pain point in cloud warehouse expansion is order density: insufficient orders can make fulfillment costs higher than the consumer travel costs saved. If orders merely shift from cross-city in-store consumption without creating incremental sales, the delivery model is unsustainable. Service providers can help clients with order-density forecasting and warehouse network planning.

2. Membership systems face issues of excessive benefit sharing and gray-market transfers. Sam's protects membership value by restricting frequent companion-card re-binding. Service providers can offer tools for member consumption relationship analysis, risk identification, and benefits management.

Overall 3: Changes in consumer demand.

1. Consumer preferences for distance, purchase volume, and convenience are diverging: large families prefer large in-store purchases, while single users are willing to order on mobile without stocking up; solutions need to accommodate both scenarios.

2. Areas without physical stores can still generate online members, with about 20% of members coming from areas without physical stores. Service providers can use local warehouses and front warehouses as vanguards for covering county-level markets, but replication speed should be determined by order density.

Overall 1: Network layout and merchant recruitment reference.

1. Sam's does not strictly follow a cloud-warehouse-first approach in every new city: Yuecheng and Keqiao in Shaoxing launched Express Delivery before physical stores opened, while in Shangyu it launched after the physical store. Marketplace platforms can flexibly arrange the order of local warehouses and physical stores.

2. Local warehouse coverage requires choosing the right regions: county-level cities such as Kunshan, Jinjiang, and Zhangjiagang already have physical stores; the purchasing power and logistics in Yangtze Delta and Pearl River Delta county-level areas are comparable to ordinary prefecture-level cities, making them suitable for cloud warehouses.

Overall 2: How platforms can support warehouse-store coordination.

1. Cloud warehouses require continuous replenishment from mother stores. Platforms should design inventory-sharing and replenishment mechanisms to avoid stockouts or excess inventory.

2. Cloud warehouses cannot be replicated arbitrarily; insufficient order density raises fulfillment costs. When recruiting merchants and allocating resources, platforms should focus on regional order volume and cost per order.

Overall 3: Operational management trends and risk avoidance.

1. Sam's is tightening companion-card re-binding rules, limiting the same real-name identity to activating companion cards for at most two different primary-card members every 365 days. Platform operators should guard against gray-market transfers of membership benefits and adjust membership system design in line with rule changes.

2. When online and offline channels coexist, both in-store experience and home-delivery efficiency must be managed. Cases such as congestion from large shopping carts at Sam's stores and thousands of first-day online orders remind platforms to prepare corresponding operational capabilities.

Overall 1: New industry dynamics.

1. Warehouse clubs are forming a mother-store-plus-cloud-warehouse network: one large mother store connects 8-15 cloud warehouses, online sales account for more than half, and physical stores also serve regional replenishment functions.

2. Members can be acquired in areas without physical stores, with about 20% of members coming from regions without physical stores. Cloud warehouses act as a market vanguard, reaching consumers earlier than stores.

Overall 2: Emerging issues.

1. Cloud warehouse coverage may simply convert cross-city in-store consumption into local delivery. If annual spending does not increase, there is no real sales increment. Warehouse network expansion must be premised on new households entering or higher purchase frequency.

2. After rapid membership growth, Sam's has begun restricting frequent companion-card re-binding, reflecting the tension between membership benefit sharing, gray-market transfers, and member quality.

Overall 3: Business model implications.

1. Retail's move into lower-tier markets needs to be reconsidered: Sam's enters county-level cities such as Kunshan, Jinjiang, and Zhangjiagang because their purchasing power, population density, and logistics conditions are comparable to ordinary prefecture-level cities, not as a simple channel downshift.

2. The core of membership retail is not collecting entrance fees but building long-term consumption relationships through membership fees; balancing member scale growth with member quality improvement is a key challenge during rapid expansion.
