从业者守着过去的经验,相信做好便当饭团、把店开在写字楼下就足够了,却发现消费者的习惯早已改变。便利店曾是离消费者最近的业态,但今天“近”已非独家壁垒。量贩零食店更近更便宜,外卖三十分钟送上门,社区超市的菜更鲜价格更低,水果店、卤味店、烘焙店都在切分同一个场景。既没有价格优势,也没有独家商品,消费者凭什么一定要推开便利店的门。

根源在商品结构,三十年来延续的冷柜加货架加收银台三件套,便当加关东煮加烤肠三板斧,在街边尚无零食店、外卖尚未普及、社区生鲜店远未成气候的年代确有杀伤力。时代变了,这套框架却停在原地。

许多从业者以为照搬日本经验就不会出错,却忽视了身边的零售同行早已换了一种打法。山姆自有品牌Member‘s Mark销售占比超百分之三十,中国2025财年销售额破千亿,消费者愿意为了一盒牛肉卷跨城跑一趟,这种粘性任何模仿者都抄不走。盒马用日日鲜和工坊体系重新定义“鲜”的标准,从叶菜到鲜奶到烘焙,每个品类都设定了独立的货架期和品质基线。奥乐齐在中国将自有品牌占比做到九成以上,短保牛奶和便当的性价比让周边便利店不敢贴价签。这些玩家的共同点是不当搬货的渠道,而是自己定义商品,站在消费者前面告诉他们什么是好东西、什么东西值这个价。

铃木敏文在《零售的哲学》里写,零售的本质是创造需求而非满足需求。五十年前他没有照搬美国模式,也没有跟着同行打价格战,而是重新定义了便利店的商品与服务。7-ELEVEn手里的牌远比新品牌想象的充裕,沉淀五十年的单品管理和多温层运营体系,镌刻在组织记忆里的原创商品基因,每一步都留下重新定义品类的印记。

2007年推出Seven Premium自有品牌,第一款罐装咖啡严选巴西和哥伦比亚产区咖啡豆,定价低于三得利但盲测胜出,此后SKU突破四千个,2024财年销售额突破一点五万亿日元,贡献门店近三成销售。2010年推出Seven Gold高端线,第一款薯片选用北海道马铃薯,厚切海盐充氮保鲜,定价是普通薯片的两倍却迅速售罄,拉高了整个零食品类的客单价。

2013年推出Fresh短保鲜食系列,沙拉果切冷压果汁保质期不超四十八小时,夜间下单凌晨生产黎明配送晨间上架,把便利店做成了三餐补给站。这条时间轴上,从标品到短保,从平价到高端,从常温到多温层,每一步都在拓宽品类边界,每一次都在定义新标准。7-ELEVEn靠的不是“多”,是“准”。

今天中国市场的消费结构、竞争格局和供应链基础设施跟三十年前截然不同。便利店坐享其成的时代结束了,躺在旧框架里重复昨天只会被时代抛下。7-ELEVEn不需要跟着鲜零食品牌亦步亦趋,它需要的不是上架几款蛋黄酥和薄脆饼,而是从供应链源头开始,用五十年的内功重新定义这个品类。像当年设定便当的原料标准那样,像当年打造自有品牌咖啡的差异壁垒那样,像当年搭建短保沙拉的多温层体系那样。

零售的哲学是创造未曾想见的可能。铃木敏文用一辈子证明了这件事。黄金鲑鱼饭团是证明,Seven Premium是证明,七年磨一剑的鲜食冷链也是证明。

今天,轮到这一代零售人写下新的证明。真正的零售之王,从来都是自己写游戏规则的人。
